Don’t Panic: The Agentic Shift Is Years Out, and the Brands That Prepare Now Arrive Ready

Gennaro Cuofano spends his days mapping the AI stack layer by layer, the models, the agents, the major players, the plumbing under all of it, and when the room at the Kalicube® Summit braced for the usual everything-changes-tomorrow sermon, he did the opposite and pointed at the limits. The agents we have today are powerful and narrow at the same time, and the way they become useful, “verticalizing the agent,” as he put it, “is also given by the limitations that we have at the moment.” That is the most reassuring sentence in the whole agentic conversation, because the thing everyone is bracing for is still hemmed in, and the gap between what agents promise and what they can actually do right now is the most valuable thing you own. It’s time.
The agentic shift is real, it’s bounded, and the limits are buying you time
Nobody serious thinks agents are going away. Gennaro’s own horizon runs a few years out, the point where, as he sees it, you’ll be able to “spin hundreds of those agents” and the economics flip. The autonomous buyer that decides and transacts with no human in the loop is coming, and it is not here at scale today, and the distance between those two facts is your runway. For me, this is the part the hype skips: the disruption is real and still years off, and at least five years sit between the demo that scares you and the day it reshapes your category. So breathe, then move.
“Years away” is not “ignore it”, it’s the runway you either use or waste
Here’s where most brands will get it wrong, in two opposite directions. Some will panic, tear up the plan, and over-rotate on a capability that isn’t mature, burning budget chasing a buyer who doesn’t exist yet. Far more will do the other thing, hear “five years,” file it under later, and quietly do nothing, which feels safe and is the most dangerous move on the board. The brand that drifts arrives late to a shift it watched coming for half a decade, scrambling to build in twelve months what the prepared brand built calmly over five years. Runway only helps the pilot who uses it to take off.
Prepare now by deciding where your business has to be in five years, then build toward it
The work isn’t dramatic, which is exactly why it gets skipped. Picture your business in five years, when an agent really can read your whole operation, judge it, and buy on a customer’s behalf, and ask the plain question: what has to be true about you by then? The answer is a list you can start today, your operations made legible to a machine, your proof independent and verifiable, your single source of truth built and maintained, your whole business readable end to end. None of that gets built in a panic, and all of it compounds if you start now, one deliberate step at a time, while the limitations still hand you the time to do it properly. Preparation compounds, panic burns, and the brands that treat the runway as a head start will be standing ready while everyone else is still reading the manual.
For me, that’s the whole message, and it’s the calm one: don’t panic, the big disruption is genuinely years out, and that is precisely why the move is to start today. Decide where you need to be when the agent is the buyer, and walk towards it now, steadily, while you still hold the runway nobody else is using.
