The AI Lobotomy: Why Switching Models is the New Corporate Trap
The Negotiation was the Hook. The Lock-in is the Trap.
My AI Assistant negotiated my speaking fee up by $5,000. I fought for $10,000; it demanded $25,000. We settled at $15,000. The AI won because it had more data on my value than I had on my own self-doubt.
But I realized something more dangerous during that 12-iteration battle: I cannot fire this AI.
I am currently running a “bidding war” between four different LLMs for code, content, and sales. I treat them like contractors, but they are becoming like banks. Moving my business from one bank to another is a logistical nightmare designed to keep me trapped. Moving from a “trained” AI to a “new” AI is worse. It is an Intelligence Lobotomy.
The “Child” is Now a Hostage. In 2017, I said “Google is a Child.” In 2026, that child has grown up, learned my brand’s “script,” and integrated into my nervous system. If I switch to a newer, “better” model today, I don’t get a better Jason. I get a blank slate. I get a generic bot that uses “not this, but that” structures and passive-voice hedging. The switching cost isn’t the $20/month subscription. It is the three months of “re-education” required to get the new model to stop sounding like a schoolteacher.
Big Techโs New Moat Microsoft, Google, and OpenAI don’t need to be “the best.” They just need to be “good enough” that the effort of re-educating a competitor’s model becomes a barrier to entry. We are immersing ourselves so deeply in these specific “Neural Paths” that the friction of switching becomes a competitive disadvantage.
The Lesson for Leaders Your competitive advantage isn’t the AI tool you use. It is the proprietary data and education you have poured into it. If you haven’t moved to “Stage 5: The Architect” and decoupled your knowledge from the tool, you aren’t building an asset. You are building a cage.
The goal isn’t to find the best AI. The goal is to build an Entity Home so robust that you can “plug” it into any model and have it understand your brand instantly. Without that, you aren’t a leader; youโre a tenant.
