The Delegation Boundary: Where You Decide to Let the Machine Buy for You
There’s a line inside every purchase where you stop deciding and let the AI take over. It moves constantly, and it’s the thing brands most need to understand. Zoom out, and the same line drawn across a whole market is what I call the agentic spectrum.
When you let an AI book the routine flight and reorder the printer ink, you haven’t stopped deciding: you’ve decided to stop deciding, on those purchases, for now, while the wedding ring and the family holiday stay firmly in your own hands. That second decision, the one about which choices you hand to the machine and which you keep, is the most important thing a brand can understand about the AI era, and almost nobody is naming it. I call it the delegation boundary.
A buyer hands the machine more of the job at every step
Picture one axis, running left to right. On the far left you’re in full control, doing all the work yourself; on the far right you’ve handed the whole job to a machine, and everything between is a question of how much you’ve passed across.
At the left sits classic search. You delegate one thing only, which links surface, and the engine sorts the web and shows you its picks while you keep the research, the choice, and the purchase. Move right and you reach the assistive engines, ChatGPT, Gemini, Perplexity, Google’s AI Mode, and now you delegate more: the research and the shortlist. You ask for the best option, it does the reading and the comparing and the narrowing, and it hands you one or two answers. You keep the click, because that’s the part you still want to make yourself.
Move right again and you reach the agentic layer, where the machine acts. You delegate the last things you were holding, the decision and the purchase itself. You set the intent and the rules, the agent does the rest, and an everyday reorder happens without you in the room. So you’re not choosing between three boxes: you’re moving along one continuous handover, and every step right gives the machine one more layer of the same job.

For any one purchase, you stop somewhere along that axis. You decide how far right you're willing to go, how much of the job you'll let the machine take before you want your own hands back on it, and that stopping point is the delegation boundary. Reorder the printer ink and your boundary sits far right, the agent can run the whole thing. Choose a wedding ring and your boundary sits hard left, you'll take the recommendations but the decision stays yours.
Same person, same week, two completely different boundaries, because the boundary isn't a setting on you, it's a setting on the purchase. It's a dial, not a switch: the question was never whether you delegate, it's how far.
You set the boundary fresh for every purchase, and you move it mid-purchase
You don't even set it once per purchase. You move it as you go. You start a holiday in an assistive engine, asking it to research and recommend, your boundary parked in the middle while you keep the click, and then you see an option you trust and you slide the boundary right: book it. In that instant the assistive engine becomes the agent, and it acts.
The mode didn't change. Your willingness did, and the engine followed it. For me, that's the part the industry keeps missing: the engine doesn't decide whether to be assistive or agentic, you do, purchase by purchase and sometimes minute by minute, and the engine simply does as much as your boundary allows.
"Recommend it" sits on the boundary, because the click is the last thing people give up
The middle of the axis, "recommend it," is where most boundaries rest today, and there's a reason for that. People will happily hand over the searching and the sifting, the dull heavy lifting of working out what's good. The click is different: the click is the commitment, the moment money moves, and it's the last thing most buyers will pass to a machine.
So the assistive engines, the ones that research and recommend but leave you the click, are where the work sits right now, and that work has a name: AI Assistive Engine Optimisation. The push past the click, into agents that buy, is AI Assistive Agent Optimisation, and that's the move worth preparing for rather than panicking over, because the boundary is creeping right one cautious purchase at a time.
The agentic spectrum is where those boundaries fall across a whole market
Zoom out from one buyer to a whole market, and the same axis tells you something larger. Across all your customers and all their purchases, the boundaries fall in a pattern, some markets clustering left and some clustering right, and that distribution is what I call the agentic spectrum. Sell commodities and subscriptions and consumables, the things people reorder without a second thought, and your market sits well to the right: a large share of your buyers will let an agent handle it, and increasingly your buyer is an algorithm. Sell the bespoke and the high-stakes, the purchases that carry real emotional weight, and your market sits left, because humans keep those decisions and will keep them for years.
The spectrum tells a business how much of its revenue is heading for an agent's hands, and how soon, which is the single most useful thing to know before spending a penny preparing for it.
Whichever way the boundary moves, the machine gets there before your buyer does
Here's why this lands on the brand side. Long before your buyer reaches their boundary, the machine has already formed a view of you. Ask an assistive engine to recommend and it's already acting as your digital representative, as I argued in Entrepreneur UK. Ask it anything about you and it's quietly assembling a version of your rรฉsumรฉ from whatever it can find, which I set out in Entrepreneur. Okoone, writing independently on how AI shapes reputation, describe the same mechanism from the outside: the machine forms its opinion whether you've managed it or not.
And as buyers slide their boundaries right, the engine that used to recommend starts to buy, which is exactly why Google's rollout of Model Context Protocol support for its services matters: it's the plumbing that lets agents act on structured, corroborated brand data, and the brand whose data is clean and consistent is the one an agent can safely pick.
You don't get a say in where your buyer draws the line, today or next year. You only get a say in whether the machine, the moment the decision lands in its hands, already knows you well enough to choose you.
