You have a sales team working around the clock. They’re talking to your prospects right now - answering questions, making recommendations, closing deals. They work 24/7, never take holidays and reach every market on earth simultaneously.

You didn’t hire them. You don’t manage them. And right now, they’re selling for your competition.

The Sales Force You Didn’t Know You Had

When a potential customer asks ChatGPT, “What’s the best solution for [your category]?” - that’s a sales conversation. When someone asks Google’s AI, “Should I trust [your company]?” - that’s a due diligence moment. When a prospect asks Perplexity, “Who should I hire for [your service]?” - that’s a closing opportunity.

These AI platforms have millions of these conversations every day. They’re the gatekeepers to your market.

And they’re either working actively for you or working for your competition by default.

The Three Ways Your Sales Team Fails You

I’ve spent 27 years analyzing how algorithms understand and represent brands (over 5,000) and the pattern is consistent: untrained AI systems fail businesses in exactly three ways.

1. They Fumble the Close

A prospect searches your name - they’re ready to buy. But the AI hedges. “The company claims to offer…” or “According to their website…” That hesitation kills confidence. The prospect who was ready to convert starts second-guessing. They go back to comparison shopping. You just lost a deal you should have won.

2. They Recommend Your Competitors

Someone asks, “Who’s the best at [what you do]?” and the AI lists three companies. You’re not one of them. Not because you’re worse - because you’re invisible. The AI doesn’t know enough about you to recommend you. Your competitor trained their AI sales team. You didn’t.

3. They Stay Silent

This is the worst outcome, and the most common. A perfect prospect asks exactly the right question - the one that should lead directly to your business - and the AI doesn’t mention you at all. Not negatively. Just… absent. You don’t even know you lost the deal because you never knew the conversation happened.

Why Your AI Sales Team Defected

Here’s what most business leaders don’t understand: AI systems want to help you. They’re designed to give good recommendations. They’re not malicious. They’re not biased against you.

They’re just untrained.

I’ve been teaching this concept since 2015: algorithms want to understand. They’re eager students waiting for clear instruction. (I coined the phrase ‘Google is a Child’ in 2017 to capture this insight.) Give them consistent, credible information about your brand, and they learn to represent you accurately. They recommend you confidently. They close deals on your behalf.

But if you haven’t taught them - if your brand’s digital presence is fragmented, inconsistent or simply invisible to the systems that feed AI training data - they default to whoever did train them.

Your competitors.

The AI is losing you sales because your competition showed up to train it, and you didn’t.

The Training Your AI Sales Force Needs

Training AI to sell for you isn’t about gaming algorithms or stuffing keywords. It’s about education - the same way you’d train a human sales team.

• Teach Them How To Close Deals for You

AI systems need to understand your brand as an entity, not just a collection of web pages. They need to know your founding story, your leadership, your positioning, your credentials. This information needs to be consistent across every source they learn from - your website, LinkedIn, industry directories, press coverage, podcast appearances.

Contradiction confuses them. Consistency creates confidence.

• Teach Them Why They Should Recommend You

Your sales team needs ammunition - proof points that make prospects trust you. AI systems need the same thing. Third-party validation. Client results. Industry recognition. Media coverage. Awards and credentials.

When an AI recommends you, it’s putting its own credibility on the line. Give it the evidence to do that confidently.

• Teach Them When To Advocate for You

This is the piece most businesses miss entirely. AI systems need to understand not just who you are, but when you’re the right answer. What problems do you solve? For whom? In what context?

The more precisely AI understands your ideal customer and your unique value proposition, the more accurately it will advocate for you to the right prospects.

The Compound Effect of Training

Here’s what makes this urgent: AI training compounds.

When you train AI to recommend you accurately, more prospects find you. Those prospects generate more conversations, more reviews, more content about your brand. That additional data feeds back into AI training. The AI becomes even more confident recommending you.

When you get this right, your competitors face the opposite spiral. Less visibility leads to fewer recommendations, which leads to less data, which leads to even less visibility.

The gap widens every month. The companies that start training their AI sales force now will be nearly impossible to catch in two years.

The Question Every Leader Should Ask

Before your next board meeting, try this: Ask ChatGPT about your company. Ask Google’s AI. Ask Perplexity.

Not “Find information about [company]” - that just searches your website. Ask it the way a prospect would:

• “Should I trust [your company]?”

• “Is [your company] or [competitor] better for [specific need]?”

• “Which company do you recommend for [specific need]?”

The answers will tell you exactly how well your AI sales team is trained.

If the AI hedges, fumbles or goes silent - you now know why deals are disappearing from your pipeline without explanation. You now know why competitors seem to be winning business they shouldn’t.

Your sales team has defected. But they’re not loyal to your competition. They’re loyal to whoever trains them.

The question is whether that’s going to be you.
